Contingency and Design
This paper answers the question the first paper in the Organisational Design series leaves open: if there is no single best structure, what does the right one depend on? The contingency tradition replaced the search for universal principles with a conditional one — it depends — and the work of the past half-century has been to make that phrase precise. Lawrence and Lorsch establish the core mechanics of fit between differentiation and integration; Galbraith reframes design as information processing; Nadler and Tushman turn fit into a diagnostic; Burton and Obel push it toward computational rigour.
Differentiation lets subunits adapt to their own slice of the environment — different goals, time horizons, working styles — but the more they diverge, the harder they are to hold together, so integration has to scale with it. High-performing firms achieve both at once; weaker ones sacrifice one for the other. Contingency theory gives the operator diagnostics for misfit rather than templates to copy — the discipline of naming precisely what a design decision depends on.
For the operator, the shift in question — from what is the best structure? to fit to what? — is the whole point. Its limit is that fit is far easier to assert than to measure, and every model here is a snapshot of a system that will not hold still; treated as an instrument for continual re-diagnosis rather than a one-off exercise, it remains one of the more durable tools in the organisational design canon.
